Comparative Location Screening for U.S. Market Entry (Railway Freight Wagons)

Project Duration
1

month

About the Client

A diversified Indian engineering and infrastructure company with a legacy spanning several decades, the client operates at the intersection of industrial manufacturing, mobility solutions, and urban infrastructure development. The organization has established a strong presence in the railway sector, offering a wide portfolio that includes freight wagons, passenger coaches, and related components, along with engineering services and project execution capabilities.

Beyond railways, the client has strategically expanded into sectors such as steel casting, heavy engineering, and emerging urban mobility solutions, positioning itself to benefit from India’s ongoing infrastructure push. It serves a mix of government and institutional clients, with a significant portion of its business linked to public sector undertakings and large-scale infrastructure programs.

Project Overview

Conducted a Phase I strategic screening assessment to identify the most viable geography for entering the U.S. railway freight wagon market, evaluating six global locations including Mexico, Canada, Jordan, Singapore, UAE, and Morocco through a multi stage supply chain model connecting India, the base country, Mexico, and the USA. Developed a multi dimensional framework covering trade access, tariff exposure, logistics complexity, legal and tax attractiveness, cost competitiveness, and overall operating feasibility.

Built a comparative scorecard with elimination logic to identify structurally unviable markets and performed scenario based financial analysis covering cost to serve, pricing benchmarks, and break even thresholds. Assessed USMCA compliance requirements including rules of origin, regional value content, and steel sourcing constraints, leading to a clear shortlisting recommendation of the only economically viable geography along with key risks, sensitivities, and a Phase II execution roadmap.

Intueri's Impact

  • Eliminated 5 out of 6 Global Locations through Quantitative Screening The study conclusively ruled out Canada, Jordan, Singapore, UAE, and Morocco as structurally unviable due to tariff, logistics, and cost disadvantages—narrowing the decision to a single viable geography
  • Built a Decision Model Covering End-to-End Supply Chain Economics Evaluated the complete value chain (India → Base → Mexico → USA) including duties, logistics, tax, and manufacturing economics—enabling a fully decision-ready strategy
  • Identified a $4.5M–$6.9M Annual Loss Risk Across Non-Viable Routes
